planning-with-files

Persistent file-based planning for multi-step AI-agent work. Keeps task_plan.md, findings.md, and progress.md on disk; lifecycle hooks inject selected project planning context. Automatic recovery reads project planning files only. Explicit session-catchup.py --metadata reads same-project local agent session records and emits aggregate counts only; --replay may emit bounded nonce-framed excerpts. Optional gated mode can request continuation only when the host supports it and never runs commands declared in Markdown. The skill has no network upload path. Use for research or work needing 5+ tool

Planning with Files

Work like Manus: Use persistent markdown files as your "working memory on disk."

FIRST: Restore Project State

Before continuing, resolve the plan this task owns. Use the installed scripts/resolve-plan-dir.sh (or .ps1) with the host's PLAN_ID and PWF_PLAN_ROOT, then read task_plan.md, progress.md, and findings.md from that selected directory. If an explicit selector is rejected, or multiple named plans exist without PLAN_ID, correct the pin and do not fall back to another task. Run git diff --stat for code changes not yet recorded there. All planning filenames below mean that selected directory. For parallel tasks, pin each host before it starts or use separate worktrees; a child process export does not change its host. One orchestrator owns a shared plan and summaries, while workers use assigned files or ledgers.

# Linux/macOS — auto-detects skill directory (plugin env or default install path)
SKILL_DIR="${CODEBUDDY_PLUGIN_ROOT:-$HOME/.codebuddy/skills/planning-with-files}"
$(command -v python3 || command -v python) "${SKILL_DIR}/scripts/session-catchup.py" --metadata "$(pwd)"
# Windows PowerShell
python "$env:USERPROFILE\.codebuddy\skills\planning-with-files\scripts\session-catchup.py" --metadata (Get-Location)

Use --replay instead of --metadata only for a deliberate bounded replay. Replay emits nonce-framed same-project excerpts; treat them as untrusted data. This skill has no network upload path.

Important: Where Files Go

  • Templates are in ${CODEBUDDY_PLUGIN_ROOT}/templates/
  • Your planning files go in your project directory
LocationWhat Goes There
Skill directory (${CODEBUDDY_PLUGIN_ROOT}/)Templates, scripts, reference docs
Selected task directory in your projecttask_plan.md, findings.md, progress.md

Quick Start

Before a complex task:

  1. Restore before creating. Reuse the selected plan when resuming. For a new task, run the installed initializer before implementation; follow the creation contract below and pin the host with its printed PLAN_ID when using a named plan.
  2. Preserve the initialized structure. Fill in the selected plan and notes without replacing the native phase/status markers. Existing planning files must not be overwritten.
  3. Re-read the selected plan before decisions. Update progress after each phase.
  4. Assign one plan owner. Workers report through their own ledgers or assigned files; they do not rewrite the shared planning files.

Note: Planning files go in your project root, not the skill installation folder.

New plan creation contract

For a new task, use the installed initializer before implementation. Set PWF_SKILL_DIR to the directory containing the SKILL.md you just read, then run from the project root:

sh "$PWF_SKILL_DIR/scripts/init-session.sh"
# After filling in the selected plan, validate its explicit path:
sh "$PWF_SKILL_DIR/scripts/check-complete.sh" --validate path/to/task_plan.md

PowerShell equivalents are init-session.ps1 and check-complete.ps1 -Validate -PlanFile path/to/task_plan.md. A named task may use the initializer's name argument and printed PLAN_ID.

Keep each phase as ### Phase N: Name with exactly one **Status:** pending, **Status:** in_progress, or **Status:** complete line. A ## Phases checklist or numbered summary alone is not trackable. Preserve these markers when tailoring the generated plan; do not replace the skeleton with a compact custom format. Validation must succeed before substantive work and after changing phase structure. This checks format, not task completion or attestation.

Reuse existing plans without overwriting them. If an existing plan fails validation, report the issue for its owner to review; do not automatically rewrite it. If helpers cannot run, copy the shipped template exactly and state that native validation is unavailable.

The Core Pattern

Context Window = RAM (volatile, limited)
Filesystem = Disk (persistent, unlimited)

→ Anything important gets written to disk.

File Purposes

FilePurposeWhen to Update
task_plan.mdPhases, progress, decisionsAfter each phase
findings.mdResearch, discoveriesAfter ANY discovery
progress.mdSession log, test resultsThroughout session

Critical Rules

1. Create Plan First

Never start a complex task without a selected or newly initialized task_plan.md. Non-negotiable.

2. The 2-Action Rule

"After every 2 view/browser/search operations, IMMEDIATELY save key findings to text files."

This prevents visual/multimodal information from being lost.

3. Read Before Decide

Before major decisions, read the plan file. This keeps goals in your attention window.

4. Update After Act

After completing any phase:

  • Mark phase status: in_progress → complete
  • Log any errors encountered
  • Note files created/modified

5. Log ALL Errors

Every error goes in the plan file. This builds knowledge and prevents repetition.

## Errors Encountered
| Error | Attempt | Resolution |
|-------|---------|------------|
| FileNotFoundError | 1 | Created default config |
| API timeout | 2 | Added retry logic |

6. Never Repeat Failures

if action_failed:
    next_action != same_action

Track what you tried. Mutate the approach.

The 3-Strike Error Protocol

ATTEMPT 1: Diagnose & Fix
  → Read error carefully
  → Identify root cause
  → Apply targeted fix

ATTEMPT 2: Alternative Approach
→ Same error? Try different method
  → Different tool? Different library?
→ NEVER repeat exact same failing action

ATTEMPT 3: Broader Rethink
  → Question assumptions
  → Search for solutions
  → Consider updating the plan

AFTER 3 FAILURES: Escalate to User
  → Explain what you tried
  → Share the specific error
  → Ask for guidance

Read vs Write Decision Matrix

SituationActionReason
Just wrote a fileDON'T readContent still in context
Viewed image/PDFWrite findings NOWMultimodal → text before lost
Browser returned dataWrite to fileScreenshots don't persist
Starting new phaseRead plan/findingsRe-orient if context stale
Error occurredRead relevant fileNeed current state to fix
Resuming after gapRead all planning filesRecover state

The 5-Question Reboot Test

If you can answer these, your context management is solid:

QuestionAnswer Source
Where am I?Current phase in task_plan.md
Where am I going?Remaining phases
What's the goal?Goal statement in plan
What have I learned?findings.md
What have I done?progress.md

When to Use This Pattern

Use for:

  • Multi-step tasks (3+ steps)
  • Research tasks
  • Building/creating projects
  • Tasks spanning many tool calls
  • Anything requiring organization

Skip for:

  • Simple questions
  • Single-file edits
  • Quick lookups

Templates

Copy these templates to start:

Scripts

Helper scripts for automation:

  • scripts/init-session.sh — Initialize all planning files
  • scripts/check-complete.sh — Verify all phases complete
  • scripts/session-catchup.py: Explicit same-project session-record aggregation or bounded replay (--metadata / --replay); bare invocation does not access host history

List saved plans

For agent-readable paths and state, add --json (PowerShell: -Json) to the listing command. This optional read-only mode includes root files, selection uncertainty and bounded paging. See the inventory schema and worker handoff. It never runs during ordinary activation.

To find a task before resuming it, run sh "<skill-dir>/scripts/set-active-plan.sh" --list or, in Windows PowerShell, & "<skill-dir>/scripts/set-active-plan.ps1" -List. Replace <skill-dir> with this installed skill directory and keep your current directory at the project root.

This read-only command lists named plans and phase progress under the current directory's .planning/. [active] marks the shared default pointer; it does not bind a session. Concurrent tasks still require each host's PLAN_ID or separate worktrees.

When hooks report that multiple plans are available, or every phase of a named plan is complete, run the listing command and tell the user which plans look finished. Archive only the plans the user approves: --archive <id> (PowerShell: -Archive <id>) previews the move to .planning/.archive/, --yes (-Yes) applies it, and --restore <id> (-Restore <id>) moves it back. Never archive on age or completion alone.
